You can work harder on growth forever. If your numbers are broken, it won't matter. Fix the constraint first, then move up.

Numbers fund the offer. The offer feeds the engine. The engine earns the leadership. Skip one and the rest stall.

Buy Back Your Time · Phase One

Know Your Numbers

What it is

The five numbers that tell you whether you own a business or a job: lead-to-sale rate, cost to acquire a member, average revenue per member, monthly churn, and lifetime value.

Why it matters

You can't fix what you don't track. Run on feel and you guess on every decision. The numbers turn guessing into deciding, and they tell you exactly which phase to work on next.

How to do it
  1. Pull your five numbers for the last 90 days. Close is fine. Perfect isn't required.
  2. Mark each one red, yellow, or green against a simple benchmark.
  3. Find your single weakest number. That's your constraint.
  4. Fix that one first. Leave the rest alone until it moves.

Stop the Bleeding · Phase Two

Plug the Leaks

What it is

Stopping the profit that bleeds out through churn and overhead before you spend another dollar on leads.

Why it matters

Churn eats more profit than slow lead flow ever will. Every member you lose is a lead you already paid for. Pour new leads into a leaky bucket and you just spend faster.

How to do it
  1. Pull your last 100 members. Count how many left in 12 months.
  2. If more than 10 to 15 churned, retention is your leak, not leads.
  3. Build a 90-day onboarding and a monthly check-in so members feel progress.
  4. Cut or renegotiate the three biggest costs that don't touch member results.

Clarify the Offer · Phase Three

Sharpen the Offer

What it is

One core offer that pays best, drains you least, and members actually want.

Why it matters

80% of your profit comes from 20% of what you sell. A long menu confuses buyers and scatters your team. One sharp offer is easy to sell and easy to deliver.

How to do it
  1. List everything you sell and the margin on each.
  2. Find the overlap: member demand, your edge, and best margin.
  3. Name that your core offer. Make it the default yes.
  4. Cut or de-emphasize the rest so nothing competes with it.

Predictable Growth · Phase Four

Build the Growth Engine

What it is

Three lead channels running at once: attract (content, SEO, social), reactivate (past leads and lost members), and refer (members and partners).

Why it matters

One channel is a gamble. When it dips, your month dies with it. Three channels carry each other so growth stops depending on luck or on you.

How to do it
  1. Pick one play in each channel you can run every single week.
  2. Start with reactivation. It's the fastest cash. You already have the list.
  3. Build a referral ask into your member journey, not a one-off campaign.
  4. Track every lead by source so you know what's actually working.

Stop Being the Answer

What it is

Giving the work a clear owner so the business stops routing every decision through you.

Why it matters

If you're the answer to every question, you don't own a gym. You are the gym. Leaders who own outcomes are the only thing that buys your time back.

How to do it
  1. Name the three seats: member results, daily operations, new revenue.
  2. Give each seat one number they own and report on.
  3. Hand off decisions with a standard, not a script. Let them call the play.
  4. Meet weekly on the scoreboard, not the to-do list.

Scale Culture & Vision · Phase Six

Own the Vision

What it is

Setting the direction only you can set, then letting the system run.

Why it matters

By Phase 6 the business works without you in the weeds. The last job is the one nobody else can do: deciding where this goes and holding the standard that gets it there.

How to do it
  1. Write your 3-year future-cast in plain language. The business and your life.
  2. Set the standard and the rules that protect it.
  3. Review the scoreboard, not the tasks.
  4. Spend your time on vision, leadership, and the few decisions that move everything.
